Plastic Recycling Consultancy

The ask

Build a specialist consultancy that designs complete plastic recycling operations — from feedstock sourcing to equipment specification to buyer relationships — for entrepreneurs and small manufacturers in Bangladesh and South Asia who want to enter the recycling sector but lack the technical knowledge to do it profitably.

Why now

The Bangladesh plastics recycling sector is growing fast — over 800 formal recycling units in Dhaka alone — but 70% of new entrants underperform or fail within two years due to poor equipment selection, incorrect polymer sorting, contaminated feedstock, and inability to meet export buyer specifications. "Brothers Make" and similar YouTube channels have demonstrated that detailed, practical recycling-setup content has massive organic reach; the demand for hand-holding services exists and is currently unmet by any formal operator. Extended Producer Responsibility legislation being drafted in Bangladesh (following India's 2022 EPR rules) will create a compliance-driven surge in new recycling capacity.

Why Bangladesh

Bangladesh generates 820,000 tonnes of plastic waste per year, with collection and primary sorting already handled informally at low cost. The country exports roughly ৳2,000 crore of recycled plastic pellets annually, mostly to China and India, but value capture is low because most processors lack quality consistency. A consultancy that helps new and existing recyclers upgrade their process to export-grade standards captures a share of that upgrade value. The domestic market is also expanding: Bangladesh's own plastics manufacturing industry is sourcing 30–40% of its feedstock from recycled pellets.

As a business

Revenue comes from three service lines: setup consulting (end-to-end feasibility, equipment procurement, and launch for new operations, ৳8–25 lakh per engagement), process audit and upgrade consulting (2–5 day on-site audits for existing operations, ৳1.5–4 lakh per engagement), and a buyer-introduction service (charging a per-tonne commission for connecting verified recyclers to export buyers). The buyer-introduction model creates recurring revenue without recurring labour — once a recycler is connected to a buyer, the consultant takes 1–2% of transaction value on ongoing shipments.

Economics

Move the sliders to model your own plastic recycling consultancy. Defaults are order-of-magnitude estimates — pressure-testing them is part of what a founder pitches us.

What ZEPH would back

We want a founder who has personally run a recycling operation — who knows from experience what a poorly sorted polymer batch looks like, which extruder brands fail in Bangladeshi humidity, and which export brokers pay on time. A technical founder who has been inside the informal recycling economy and wants to professionalise it as a service business is the exact profile. Content production (YouTube, Facebook) as a lead-generation channel is a strong strategic move — reference the "Brothers Make" model; we would back a founder who is already building that audience.

Impact

Bangladesh's 800+ formal recycling units operating below spec represent millions of tonnes of plastic either landfilled or contaminating export bales. A consultancy that brings 12 new operations up to buyer-grade standard each year unlocks an estimated 60,000+ tonnes/year of correctly processed recyclate — avoiding ~150,000 t CO₂e/year at sector scale versus the virgin-resin baseline. The real multiplier is regulatory: as EPR compliance becomes mandatory, every recycler needs a certified advisor, and the consultancy's audit and commission revenue compounds with each unit it enables. This is a high-leverage knowledge business that magnifies impact far beyond its own direct footprint.
